Outbound sales is selling where your team starts the conversation. Reps choose companies that fit your ideal customer profile (ICP), find the people who buy, and contact them by cold email, phone and LinkedIn until they book a meeting. In most B2B teams a sales development rep (an SDR or BDR) does the prospecting and books the first meeting, and an account executive (AE) runs discovery, the demo and the close. Inbound sales runs the other way: the buyer reaches out first, with a form, a trial or a demo request.
The numbers to plan with, from sources read on October 30, 2026: cold email sequences averaged a 4.5% reply rate across 31 million emails sent in 2025, and sales outreach about 3% (Hunter). About one in 370 cold dials ends in a booked meeting (Belkins, 175,000+ dials logged in 2025). The median SDR is asked to hold 10 meetings a month (The Bridge Group, 2025).
What is outbound sales?
Outbound sales is proactive selling to people who have not asked to hear from you. Every outbound motion has three parts:
- A target. The accounts that fit your ICP, and the people inside them who own the problem or sign the contract.
- A reason to talk now. A trigger you can point to, such as a funding round, a job post for the team you serve, or a new leader in the buying role.
- A cadence. A planned run of touches across email, phone and LinkedIn over two to three weeks, which stops the moment the prospect replies.
Here is what that looks like. A payroll software company that sells to firms with 50 to 500 employees picks 300 companies in Texas that opened a second office this year. Its SDR finds the head of finance and the HR lead at each one, verifies their emails and phone numbers, and runs an eight-step sequence over three weeks. Replies become meetings, and an AE takes each meeting from discovery to signature.
Outbound matters because buyers decide early. In 6sense's 2025 Buyer Experience Report, a survey of more than 4,000 buyers, 94% of buying groups had ranked their preferred vendors before first contact, and they bought from that early favorite 77% of the time. A well-aimed sequence is one way to be on that list before the buyer starts shopping.
Outbound vs inbound sales
| Outbound sales | Inbound sales | |
|---|---|---|
| Who starts | Your rep | The buyer |
| Where leads come from | A list you build from your ICP | Forms, trials, demo requests, chat |
| First touch | Cold email, call or LinkedIn message | A reply to the buyer's request |
| Volume and timing | You choose both | Set by demand that already exists |
| Main cost | Rep time, contact data and tools | Content, ads and search |
| Works best when | You can name your buyers and a deal pays for the effort | Buyers already search for your category |
| Typical team | SDR or BDR, then AE | SDR qualifies, then AE |
Most B2B teams run both. Inbound converts buyers who are already looking. Outbound opens conversations in accounts that were not going to find you this quarter. The glossary entry on inbound vs outbound sales goes deeper on the differences.
How outbound sales works, step by step
Seven steps take a team from a picture of who to sell to, through to a signed deal.
1. Define the ICP and pick the accounts
Write your ICP as filters a tool can search: industry, employee count, region and one trigger. List 200 to 500 accounts for the first campaign. Then name two or three buyer titles per account: the person who owns the problem, the person who would use the product, and the person who signs.
2. Build the contact list
For each account, pull the name, title, LinkedIn URL, work email and direct dial of the people you named. The data comes from a contact database, a waterfall enrichment tool that checks several providers in turn, or a list you buy. Our guide to B2B lead services compares those three routes, with prices.
3. Verify every email and phone number
Run each email through a verifier before the first send. Remove invalid addresses, set catch-all domains aside, and check that phone numbers reach the right person. Hunter's 2026 report puts the average cold email bounce rate at 3.6%, and each bounce counts against the mailbox that sent it.
4. Write the sequence
A sequence is a fixed set of steps on set days: emails, calls and LinkedIn touches. Follow-ups carry real weight. In Hunter's data, three-email sequences got a 6.8% reply rate against 3.3% for a single email. Instantly found the first email brings 58% of replies and the follow-ups bring the other 42%. Plan seven to nine steps over about three weeks for cold accounts. Our sales sequences guide has six complete examples with day-by-day timing.
5. Run the touches
Open each first email with the trigger that made you pick the account. Call the people who have not replied, and connect on LinkedIn between emails. A reply on any channel stops the sequence on every channel. One more finding worth testing: Hunter saw a 7.4% reply rate on sequences sent without open tracking, against 4.4% with tracking turned on.
6. Qualify the reply and book the meeting
When a prospect answers, the SDR checks fit with a short frame such as BANT (budget, authority, need, timing), books the meeting and writes a handoff note: who they are, why now, and what they said. Count a meeting when it is held, since a no-show creates no pipeline. The Bridge Group's 2025 report puts the median SDR quota at 10 held meetings a month.
7. Hand off, close and measure
The AE runs discovery, the demo, the proposal and the close. Each week, track replies, meetings held, opportunities created and their value, by sequence and by segment. Change one thing at a time: the list, the first email or the call opener. Rolling these numbers up into a target is covered in our guide to pipeline generation.
Outbound sales roles: SDR, BDR and AE
| Role | What they do | Measured on |
|---|---|---|
| SDR (sales development representative) | Qualifies inbound leads or prospects outbound, and books first meetings | Meetings held, opportunities created |
| BDR (business development representative) | Prospects outbound into target accounts | Meetings held, opportunities created |
| AE (account executive) | Runs discovery, demos and proposals, and closes | Closed-won revenue against quota |
| Sales development manager | Hires, coaches and sets targets for SDRs and BDRs | Team meetings held and pipeline |
| RevOps or GTM engineer | Owns data, tools, routing and reporting | Data quality, speed to lead, report accuracy |
The titles overlap. Many companies call every prospecting rep an SDR. Where both titles exist, BDRs usually own outbound and SDRs work inbound leads, which is how Salesforce described its own sales teams in a 2022 post. In the same post, Salesforce said its AEs create more than half of its pipeline and its BDRs about a quarter.
The Bridge Group's 2025 SDR report, built on 351 B2B companies, gives the baseline for the role:
- 1 SDR for every 2.4 AEs.
- A 3.0-month average ramp, the lowest since 2010.
- 1.9 years average tenure.
- Median on-target earnings of $80,000: $55,000 base and $25,000 variable.
- 60% of SDRs at quota, the lowest in the study's history.
Smaller teams often skip the split. A founder or a full-cycle AE prospects and closes until there is enough volume to justify a dedicated SDR.
Outbound sales channels
Cold email
Email is the cheapest touch per prospect and the easiest to scale. Hunter's 2026 report, based on 31 million emails sent in 2025, found a 4.5% average reply rate across all sequences and about 3% for sales outreach. Instantly's 2026 report, built on 2025 activity across its customers, puts the average at 3.43%, with the top 10% of senders above 10.7%. Email depends on deliverability: authenticated domains, warmed mailboxes, verified lists and modest daily volume from each mailbox.
Cold calling
Calls are slow per touch and strong once a conversation starts. Belkins' 2026 analysis of 175,000+ dials logged in 2025 found 9.9% of dials reached a live person and 4.6% of conversations booked a meeting, about 370 dials per meeting end to end. Its strongest day was Wednesday and its strongest sustained window 3 to 4 PM local time, measured by positive outcomes per dial. Cognism's 2025 State of Cold Calling report, based on 204,000+ calls, put the average success rate at 2.3%.
A profile visit, a connection request and a short message between emails. For most teams LinkedIn is the second channel: it makes your name familiar when the email or the call arrives. We found no large public benchmark for LinkedIn outreach that we could verify, so measure your own acceptance and reply rates.
Other channels
Direct mail to a short list of senior buyers, personal video, event invitations and, for contacts who opted in, SMS. Each works best as one step inside a sequence.
Outbound sales benchmarks
Every figure below was read on its source page on October 30, 2026.
| Metric | Benchmark | Source |
|---|---|---|
| Cold email reply rate, all sequences | 4.5% | Hunter, 31 million emails sent in 2025 |
| Cold email reply rate, sales outreach | 3% | Hunter |
| Replies with three emails, against one | 6.8% against 3.3% | Hunter |
| Average cold email bounce rate | 3.6% | Hunter |
| Platform average reply rate | 3.43%; top 10% of senders 10.7%+ | Instantly, 2025 data |
| Share of replies from the first email | 58% (follow-ups 42%) | Instantly |
| Dials that reach a live person | 9.9% | Belkins, 175,000+ dials in 2025 |
| Conversations that book a meeting | 4.6% | Belkins |
| Dials per booked meeting | About 370 | Belkins |
| Median SDR quota | 10 held meetings a month | The Bridge Group, 2025 (351 companies) |
| SDR ramp and tenure | 3.0 months; 1.9 years | The Bridge Group, 2025 |
| SDRs at quota | 60% | The Bridge Group, 2025 |
Read these as ranges, because each source counts differently. Hunter counts replies per recipient. Instantly divides all replies, follow-ups included, by emails sent. Belkins' meeting rate is a share of conversations held. Your own numbers will move most with list quality and targeting.
Outbound sales tools by step
| Step | What the tool does | Examples |
|---|---|---|
| Pick accounts | Company search and filters | LinkedIn Sales Navigator, Apollo.io, ZoomInfo |
| Find contacts | Names, titles, work emails and phone numbers | Apollo.io, ZoomInfo, Lusha, Hunter |
| Verify | Email and phone verification | ZeroBounce, Emailable, NeverBounce |
| Sequence | Multichannel steps and stop rules | Outreach, Salesloft, Apollo.io, lemlist, Instantly |
| Call | Dialing and call logging | Orum, Nooks, Aircall |
| Track | Records, stages and reports | Salesforce, HubSpot, Pipedrive, Close, Attio |
Most teams start with one tool that covers search and sequences, then add a dialer, a verifier or deeper CRM reporting as volume grows. Prices and trade-offs for the data step are in sales prospecting tools compared.
Deliverability and compliance rules
Outbound runs on other people's inboxes and phone lines, so a few rules apply wherever you sell. This is a summary, and it is no substitute for advice from your own counsel.
- Gmail's bulk sender rules. Senders of more than 5,000 messages a day to Gmail must authenticate with SPF, DKIM and DMARC, support one-click unsubscribe on marketing messages, and keep the spam rate in Google Postmaster Tools below 0.3%. Google recommends staying below 0.1%.
- CAN-SPAM (US). The law makes no exception for business email. Each message needs accurate headers, a valid postal address and a working opt-out, and opt-outs must be honored within 10 business days. Each violating email can cost up to $53,088, and the FTC says you cannot contract that responsibility away to an agency.
- Calls (US). The FTC says most business-to-business calls are exempt from the Telemarketing Sales Rule. Calls that sell nondurable office or cleaning supplies are covered, though they stay exempt from the National Do Not Call Registry provisions. Rules for mobile numbers and state laws can add requirements, so check before you dial at volume.
- GDPR (EU). When you got someone's data from a third party, Article 14 requires you to tell them who you are, what you hold and where it came from, at the latest in your first message.
- CASL (Canada). Commercial emails need the recipient's consent, and penalties for the most serious violations reach $10 million for businesses.
How to start outbound sales in 30 days
- Week 1: the target. Write the ICP, pick 200 accounts, find two or three people at each, and verify every email. If you need new sending domains or mailboxes, set them up now so they can warm before launch.
- Week 2: the message. Write a seven- to nine-step sequence, a 30-second call opener and two LinkedIn notes. Read each email aloud to a colleague who matches the buyer.
- Week 3: the launch. Add 20 to 30 new prospects a day per rep, make every call the sequence schedules, and answer each reply the same day.
- Week 4: the review. Count replies, positive replies and meetings held by segment and by step. Drop the weakest segment, rewrite the weakest step, and load the next 200 accounts.
Judge each campaign on meetings held per 100 prospects, once the full sequence has run. A campaign that books two held meetings per 100 people tells you more than one with a high reply rate made of "not interested".
How Cleanlist AI runs outbound
Disclosure. We make Cleanlist AI. Its 98% verified email and 85% direct dial figures come from our own 500-lead benchmark, which named no other vendor.
Cleanlist AI gives you AI agents that run the steps above. Clu, Cleanlist AI's GTM agent, finds buyers across 1B+ profiles, gets verified emails and direct dials from 25+ providers, writes and sends sequences, and syncs to HubSpot or Salesforce. Search costs 0 credits, a verified work email costs 1 credit and a phone number 10, and a lookup that finds nothing costs nothing.
Starter is $49 a seat a month and includes Sequences, which send email from each rep's own mailbox and set call tasks, plus the MCP server. Always-on agents and CRM sync start on Pro at $89 a seat a month. There is no built-in dialer, so calls run on your own phone or dialer. See how Sequences work.
Frequently asked questions
Is cold calling the same as outbound sales?
Cold calling is one outbound channel. Outbound also covers cold email, LinkedIn, direct mail and event invitations, and most teams combine several of them in one sequence so each touch makes the next one familiar.
What is the difference between outbound sales and outbound marketing?
Outbound marketing pushes one message to many people at once: ads, sponsorships, trade shows and mass mailings. Outbound sales is one to one. A named rep writes to or calls a named buyer and asks for a conversation.
What does an outbound sales funnel look like?
Accounts in your ICP, then contacts found and verified, then contacts reached, replies, meetings held, qualified opportunities and closed deals. Track the conversion between each stage. Low replies point to the list or the message, and a low meeting-to-opportunity rate points to targeting or qualification.
How long does outbound take to produce pipeline?
First replies usually arrive in the first week of sending. Opportunities follow once meetings are held and qualified, so judge a new campaign after the whole sequence has run, typically four to six weeks after launch, on meetings held and opportunities created.
Can AI agents do outbound sales?
AI agents now handle research, list building, verification, first drafts and sending. People still run the meetings, handle objections and close. A practical setup: agents do the research and the sending, and a rep reviews messages to any new segment and takes every meeting.
What is account-based outbound?
Account-based outbound works a short list of high-value accounts and reaches several people in each, with messages written for that company. It trades volume for depth: fewer accounts, more research per account, more people per account, and coordinated ads or direct mail.
